It is the moment a customer can complete the intended transaction, the team can explain which identities and services handled it, and an operator knows how to detect and reverse a bad release. Consider a retailer moving an order-status API from a developer laptop to a production service. The API accepts requests, writes an order record, emits an event for a background worker, and returns status to a customer. That small application is enough to expose most of the engineering decisions hidden by an Azure service catalog.

This guide follows one release from its acceptance contract to a failure rehearsal. It is not an AZ-204 exam catalog: Microsoft retired AZ-204 on July 31, 2026, and its old objective list should not be presented as a current exam booking path. The engineering skills remain useful, but a developer should learn to join deployment, identity, data, observability, and recovery into a verifiable workflow rather than memorize yesterday’s product list.

Define the transaction before choosing the hosting service

Start with a request and its promised result. A customer submits an order identifier and should receive a status belonging only to that customer. The status must not be overwritten by a duplicate event or exposed through a public object-storage URL. Write the acceptance conditions before provisioning a resource: authenticated customer can read their own order, unauthorized access is rejected, duplicate submissions do not create duplicate orders, a failed background worker can resume, and the team can locate a request across the API and queue consumer.

Now choose hosting according to responsibility. A conventional web API that needs managed HTTP hosting and deployment slots may fit Azure App Service. An event handler can run as an Azure Function if its trigger, runtime, execution time, concurrency, and retry model suit the job. Containers become attractive when a specific runtime or packaging requirement justifies them. If the organization needs Kubernetes API access and cluster-level control, Azure Kubernetes Service is a different operating commitment, not automatically an upgrade for every API. Microsoft also offers Container Apps for many containerized application patterns without direct Kubernetes API management; evaluate that option before accepting a cluster’s staffing and upgrade burden.

Keep the decision record short but concrete: traffic shape, latency budget, private network requirements, runtime support, deployment strategy, expected failure, and who owns the guest OS or cluster. This distinguishes application selection from an abstract “best Azure service” contest. Revisit the choice only when a real workload requirement changes, not because a new platform appears in a certification diagram.

Make development and infrastructure changes reproducible

Give development, staging, and production distinct configurations and permission boundaries. A developer who can deploy to an isolated test resource group should not automatically gain permission to change a production key vault, assign privileged roles, or delete production databases. Azure subscriptions and resource groups organize resources; the precise Azure RBAC scope and data-plane permissions still determine who may act. Record resource ownership, quotas, naming conventions, region, tags and the exceptions required by the application.

Infrastructure as code turns the environment into a reviewable change, but it does not make that change inherently safe. A Bicep deployment can describe App Service plans, managed identities, networking and diagnostics. It remains subject to Azure Policy, existing resource state, permissions, deployment mode and locks. Review the proposed change with an appropriate what-if or plan operation, investigate unexpected changes, and retain deployment outputs and ownership evidence. Do not describe infrastructure as code as automatic rollback or assume tags are inherited by every child resource.

The Azure Developer CLI (
azd
) can provide a common way to initialize, provision and deploy applications using a template backed by Bicep or Terraform. Treat templates as starting points, not as an exemption from threat modeling. Pin meaningful dependencies, review any workflow credentials and infrastructure parameters, and make sure the deployment job points to the intended subscription and environment. A developer should be able to reproduce the staging environment from a clean checkout without copying a colleague’s local secrets.

Prove application identity before opening data access

Give the order API a managed identity where the host supports it. That removes the need to embed many long-lived credentials in application configuration, but the identity is not useful until the target service trusts it for an explicitly authorized operation. A role that can create an Azure Storage account is not necessarily a Blob data role. Azure resource management rights do not automatically grant database row access, nor do they grant permissions inside Kubernetes. For each call, record the calling identity, target endpoint, required action and actual permission granted.

Key Vault can protect secrets that still exist, such as a third-party API token. Prefer service-to-service identity when available, keep secret access scoped, and log the fact of a denial without logging the secret. A private endpoint changes network reachability, not who is allowed to read data. Conversely, a successful identity token does not repair incorrect DNS or a missing route to a private service. Test authentication, authorization, name resolution and network connectivity separately; collapsing them into a single “Azure access” checklist makes incidents harder to diagnose.

Design the data model around the transaction. A relational database can enforce order uniqueness and transactional changes. Azure Cosmos DB can serve some globally distributed operational access patterns, but consistency, partition keys, indexing, request units and multi-region behavior need design evidence rather than marketing labels. Before selecting it, show the application’s key queries and the expected read-after-write experience. The production review must include backup or restore behavior and what may be lost during a forced regional failover.

Separate the synchronous request from background work

Do not make a customer wait for every side effect. A typical order API validates authorization and records an accepted change, then places work onto a durable messaging path for inventory updates or notifications. The precise sequence matters. If the database commits but the event is never published, downstream systems diverge. If the event is delivered more than once, a naive handler may create two shipments. Choose a transactional outbox or another explicitly tested consistency pattern appropriate to the datastore and transport; do not assume that a queue alone supplies end-to-end exactly-once business behavior.

Azure Functions can execute the background handler. Its hosting plan changes scaling, cold-start, always-ready billing and operational limits. In particular, Flex Consumption has on-demand execution charges and optional always-ready baseline charges; “pay only while the function executes” is not a universal pricing statement. Define retry backoff, poison-message handling, deduplication keys, execution timeouts and telemetry before deciding that a serverless design is economical.

Exercise a failed notification provider and a worker crash after an order has been read but before its completion is acknowledged. The expected result should be observable: the request remains accepted once, the retry either finishes or enters a dead-letter or exception path, and an operator can reconcile the event against the authoritative order. An integration that works only on the first attempt is a demo, not a reliable workflow.

Release to production with measurable gates and a real backout

Use a versioned application artifact and separate build from promotion. A pipeline should run tests before deploying anything, then deploy the same reviewed artifact to staging and production. Azure DevOps can enforce review, environment checks and approval boundaries, but a passing pipeline confirms only the checks configured inside it. It does not prove the end user’s transaction succeeded. Prefer short-lived workload identity for the release workflow where supported, and restrict it to the resources the release actually changes.

For an Azure App Service API, a staging slot can reduce the impact of a deployment by letting the team configure, warm up and probe the new version before a swap. Do not promise unconditional zero downtime: swap settings, warm-up paths, DNS, connection draining and application state can expose failures. Define a readiness endpoint that tests the application’s critical dependencies without altering real orders. Keep slot-specific configuration separate from application settings that must move with the code.

Use a release gate expressed in business terms. For example, a test customer can authenticate, submit one order, retrieve the correct status, and observe one downstream processing outcome. Record the test run, app version, schema version, environment, error rate and latency before promotion. If a database migration is involved, plan its compatibility with both old and new application versions. Rolling back executable code will not reverse a destructive schema migration or repair already corrupted data.

A backout plan must name the trigger and responsible person. Decide what error increase, failed order test or authorization failure pauses promotion; what code or configuration can be returned to the previous version; and how pending events will be reconciled. Never make “click swap again” the entire recovery plan. A safe release may need a traffic rollback, an independent schema remediation, a paused consumer and a customer-impact assessment.

Observe what users experience and rehearse the failure

Telemetry should connect the API request, the datastore call and the worker’s event processing under a trace or correlation identifier. Use Azure Monitor and Application Insights to observe failed requests, dependency latency, queue backlogs and relevant platform signals. Protect logs from sensitive order data and secrets. An alert needs an owner and a decision path, not merely a threshold that sends messages to an unattended mailbox.

Run a staged failure that changes one variable at a time: deny the API’s data permission; break private DNS resolution; stop the background worker; or deploy a version that returns an unhealthy readiness response. Identify which telemetry distinguishes each fault. A storage authorization denial is not the same as a route failure, and an event backlog is not evidence that the customer-facing API itself is down. Keep the resulting diagnostic evidence in the release record so the team can compare it during a genuine incident.

Cost belongs in that same operational review. Azure Cost Management can expose usage and budget variance, but application telemetry, data retention, egress, private connectivity, idle capacity and function-plan settings all influence the real bill. Test an expected peak and a quiet period rather than assuming that every managed or serverless component will reduce spending. A budget alert also does not enforce a hard stop; the team needs a response owner.

Record an acceptance that another engineer can reproduce

Close the exercise with one readable operating record: the application’s accepted behavior, the chosen service boundaries, the deploying identity, the data permission checks, infrastructure change review, versioned artifact, test results, monitoring dashboard, release decision and tested backout. Note which checks were not performed and who accepted that gap. Do not turn an untested resilience feature or green deployment status into a statement that the whole system is recoverable.

A developer who can explain why a customer saw an incorrect status, trace the associated event, repair the permission or configuration fault, and restore the last known working version has demonstrated more than familiarity with Azure product names. That integrated judgment is the lasting skill: build a bounded service, make each dependency explicit, release it with evidence, and retain the ability to investigate and recover when the real application behaves differently from the plan.

A successful Azure deployment is not the moment when a pipeline displays a green check.
